From chaos to clarity in 5 seconds: the dashboard that boosted daily engagement and simplified life for 2k+ trainers

Context
As a solo designer, I led the creation of the platform's first native screens on personal’s mobile app, developing the design system, components, and information architecture from scratch.
The Challenge
Problem
User:
- Personal trainers couldn’t keep track of students’ daily progress.
- This led to frustration and low app usage frequency.
Business:
- Low adoption of the mobile app.
- Loss of opportunity for daily engagement.
Objective
Create a mobile experience that allows personal trainers to:
Monitor students in less than 5 seconds
Make decisions without relying on the desktop
Increase daily engagement on the platform
Solution
I created a reusable component library and consistent visual hierarchy: establishing the foundation for the entire product's evolution. This structure enabled the development of key features that addressed customer pain points, such as:
Real-time metrics: Allows the personal trainer to quickly identify the number of students who trained that day and whether there are upcoming sessions, making follow-up actions easier and increasing engagement.
Activity visualization: Charts allow trainers to track recent activity in a visual and intuitive way, quickly identifying patterns and trends in client engagement.
Native architecture: Screens were designed as a native experience, ensuring fluidity, consistent performance, and instant loading (no freezing, no lost progress!).

Process
The project emerged during the company’s OKR definition cycle, where we analyzed the main opportunities for improving the platform.
Research Sources: Real user data collected from:
Support tickets
Feedback fields within the platform
Social media comments
Satisfaction surveys (NPS)
Insights
User Perspective:
Personal trainers couldn’t track workout metrics in real time
No way to visualize student attendance/frequency
Lack of access to the number of upcoming or overdue training sessions
Business Perspective:
Strategic timing, with availability of the mobile front-end team
Clear interest in increasing daily usage and relevance of the app

Results and Impacts
First native screen delivered: initial dashboard
Learning: a) first design system I designed from scratch! b) Performance is also strategic design
Impact: smoother experience, real-time monitoring and a solid foundation for product evolution
My Role
I worked as a solo UX/UI Designer, responsible for creating and maintaining the entire design system and defining the product’s visual architecture. Throughout the process, I collaborated directly with the CPO — receiving strategic feedback and insights — and worked alongside a team of 2 developers. I led the end-to-end design process.
